Days 1–30

Assess

Map what you already have, where agents already exist, and what is implicitly trusted that should not be.

Inventory every place an LLM already touches a system of record — most enterprises have more than they think
For each, place it on the L0–L4 spectrum and the 0–3 blast-radius zones
Document the named owner of each — flag every workflow without one
Audit non-human identity: how are agents authenticated today, and what scopes do they hold?
Catalog the kill switches that exist (if any) and at what level they operate

Exit criterion

A one-page inventory the executive team can read. Honest about gaps.

Days 31–60

Instrument

Pick one existing or planned agentic workflow and build the trust architecture and KPI panel around it before you expand.

Define the eight KPIs from Section 3 for the chosen workflow
Implement pre-, in-, and post-flight validation as a wrapper, not a rewrite
Stand up at least L1 and L2 kill switches with documented operators
Identify and onboard an agent owner, an evaluator, and a red-teamer (can be partial allocation)
Run a kill-switch game day. Pull each one. Verify recovery.

Exit criterion

One workflow with full instrumentation, named ownership, and a tested stop-the-bleeding control.

Days 61–90

Delegate

Move the chosen workflow to production with a defined hand-off posture. Demonstrate the operating model on one real thing.

Choose the hand-off posture (in/on/out of the loop) for this workflow — write down the rationale
Define exit conditions: KPIs at which the agent advances or is rolled back
Run for 30 days; review the KPI panel weekly with the agent owner
Conduct an explicit post-pilot review with the executive sponsor
Decide what to scale, what to pause, what to retire — and document the reasoning

Exit criterion

A defensible answer to: “What does our operating model for agents actually look like?”

The reason for this shape: a 90-day diagnostic with one workflow in production tells you more about your readiness than any 18-month transformation deck. The mistake is buying the platform before completing the diagnostic.
